What I’d do first
Write down the onboarding steps exactly as they run today
Not the idealised version — the real one, including the parts that only happen when you remember them. Ten minutes with your last three projects open will get you most of it, and it becomes the spec for what the employee does.
Pull your best five onboarding emails into one place
The SOW cover note, the deposit nudge, the asset request, the pre-kickoff note, and the one you send when a client goes quiet. These are the tone reference and the starting context — the difference between drafts that sound like you and drafts that sound like anyone.
Decide your approval line before you build anything
Write one sentence naming what can go out unsupervised and what always waits for you. Doing this first keeps the scope honest, and it is the thing most people skip and then regret on the first live client.
